Operators Using AI
Session 3

Hand It Off

90 minutes. We're not optimizing tasks anymore. We're replacing hours.

Part 1: The Mindset Shift (20 min)

0:00-0:07

Check In: What Did You Hand Off?

From the homework: what hour of your week did you try to replace? What worked? What didn't? Group discussion — this is where the real learning happens, hearing how other people think about delegation to AI.

0:07-0:20

The “Replace Me” Framework

The progression: task → workflow → job function. Most people stop at tasks (“summarize this doc”). The real unlock is workflows (“every Monday, pull data from these 3 places, generate a report, and draft the email”). Sarah walks through her own examples of things she's fully replaced — not tasks that take 5 minutes, but chunks of her week that used to take hours.

Part 2: The Tools That Make It Possible (25 min)

0:20-0:30

Scheduled Tasks: AI That Runs Without You

Live demo: setting up a scheduled task in Claude. Something that runs every morning, every Monday, every month — without you touching it. This is the moment it stops being a tool and starts being a teammate. Walk through creating one from scratch.

0:30-0:40

Custom Skills: Teaching Claude Your Job

Skills are reusable instructions that Claude can follow every time. Instead of re-explaining your company's tone, your report format, or your data structure, you teach it once. Demo: building a skill for a real workflow and watching it execute.

0:40-0:45

Putting It Together: Skill + Schedule + MCP

The magic is in the combination. A skill tells Claude what to do. A schedule tells it when. An MCP tells it where to get data and where to put results. When all three connect, you've replaced a job function, not a task.

Part 3: Build Your Replacement (30 min)

0:45-0:55

Map Your Hours

Exercise: list out where your hours actually go each week. Not your to-do list — your actual time. Then identify the 2-3 biggest blocks that are repetitive, structured, and don't need your creative judgment. Those are your replacement targets.

0:55-1:15

Build Session: Create a Workflow That Runs Without You

Pick one of your replacement targets and start building. Create the skill, set up the schedule, connect the tools. You won't finish in 20 minutes, and that's fine — the goal is to get it started and have a clear path to finishing it this week.

Part 4: What's Next (15 min)

1:15-1:22

Show & Tell

What are you building? Where are you stuck? Quick shares from the group. By this session, people are building genuinely impressive things — let them show off.

1:22-1:30

The Ongoing Invitation

This isn't the end. Working Sessions are always open — come build, come hang out, come get unstuck. The community is the thing that keeps the momentum going after the structured sessions end. Plus: Sarah shares what she's working on next and how to stay connected.

Facilitation note
Session 3 people are self-sufficient. Your job here is less about teaching and more about pushing. Challenge them: “what if you automated that entire thing, not just the first step?” The “replace me” framing should feel ambitious but achievable.
